The standard shape of an AI course is concepts first: what a model is, how tokens work, what a context window means. It is accurate and it is the wrong opening, because nobody woke up wanting to know what a token is.
What they want is the reply they rewrite three times before sending, the forty page document they have no time to read, and the meeting they have to write up. Those are the things that would give an afternoon back.
So the first lesson should end with one real task finished, using their own material, before any theory arrives. The concepts land better afterwards, because by then there is something to attach them to.
